A core operational process had grown up over years across spreadsheets, shared inboxes and manual handoffs between teams. It worked, because organisations are good at making things work, but it depended on individuals knowing what to do next, and on nothing being missed at each handoff.

KwikTech consolidated that process into one automated workflow: a single place where work is tracked, steps advance automatically where they can, and the operational picture is visible without someone assembling it.

Processes like this are difficult to change precisely because they function. The knowledge holding them together is distributed across the people running them, much of it undocumented, and some of the most important steps are the exceptions nobody wrote down.

The cost is not usually visible as failure. It shows up as slowness, as effort spent chasing status, as inconsistency between people doing nominally the same job, and as the difficulty of answering basic questions about work in progress without asking several people.

The approach

The approach

We began by mapping the process as actually performed rather than as described, including the exceptions and workarounds, which is usually where the real requirements are. Automating the documented version of a process while the undocumented version is what people rely on is how automation projects fail.

From there we centralised the data first. Automation on top of fragmented records simply produces faster inconsistency, so a single reliable operational record came before any workflow logic.

We then automated the steps that were genuinely mechanical, and deliberately left judgement steps with people, routing work to them with the context needed to decide, rather than attempting to encode decisions that should not be encoded. Reporting came from the workflow itself, so operational visibility is a property of the system rather than a task someone performs.
